Outsource customer care: pros, cons and what to keep in-house (2026)

Outsource customer care with open eyes: what BPO customer service is, the pros and cons, pricing models, and what an online store should keep in-house.

To outsource customer care is to hire a third-party provider, often a BPO (business process outsourcer), to answer your customers in your name, usually inside your own help desk. It adds people and hours without hiring, but knowledge of your products and policies then builds up with the partner.

This guide is for an online store deciding whether to outsource customer care, and what to keep if it does. It covers what outsourced customer service is, what BPO customer service means, the pros and cons, which work to hand over, how contracts are priced and how to brief a partner. External figures come from public sources, checked in October 2026.

What does it mean to outsource customer care?

Outsourced customer service and outsourced customer care mean the same thing: a third party answers your customers in your name, inside your channels and usually inside your help desk. Shopify defines it as hiring a third-party provider to handle support for your business, per Shopify.

It is a large market. Deloitte’s 2024 Global Outsourcing Survey, based on more than 500 executives, found that 80% plan to maintain or increase investment in third-party outsourcing (Deloitte), with skilled talent and agility now joining cost reduction as drivers. The Philippine IT-BPM sector alone reported 1.9 million digital workers and over $40 billion in revenue in 2025 (Philippine Star), and that sector covers more than customer service.

For an online store, most contacts are about an order, a return or a product. Whoever answers needs the order, the catalogue and your policies. That is the thread of this article: what you hand over, and what stays with you. The wider picture of who does what is in our guide to support team.

What is BPO customer service?

A BPO is a company that runs a business process for others. A customer service BPO staffs the front line, and sometimes tier 2, for many client brands, with its own agents, team leads, training and quality assurance. Searches for BPO customer service, customer service BPO, customer care BPO and BPO customer support all point at this: the provider, not the job. For the version built around online stores, see our explainer on ecommerce BPO.

The ways a partnership is set up differ on location, on who the agents work for and on scope.

ModelWhat it meansTypical fit
OnshoreAgents in your own countryUsually the highest cost, no language gap
NearshoreAgents in a neighbouring time zoneClose hours and language, typically at a lower cost
OffshoreAgents in a distant countryUsually lower cost, different time zone, cover for nights
Shared agentsOne agent serves several brandsPay per hour or per contact, variable volume
Dedicated agentsA team only for your brandPay per agent per month, steady volume
Front line onlyAnswers common questions, hands the rest backOrder status, simple returns
Tier 2 and back officeAlso handles refunds and exceptionsNeeds written decision rights

What are the advantages and disadvantages of outsourcing customer service?

The advantages of outsourcing customer service are capacity, opening hours and flexibility without hiring. The disadvantages are less control, a learning curve, customer data you have to protect, and product and policy knowledge that builds up outside your company. The benefits are real, and each one has a catch for an online store.

AdvantageThe catch for an online store
Extra hours and time zones (night and weekend cover)Someone still has to handle what the partner cannot decide
Scale up for peaksA partner typically needs lead time to recruit and train for a peak
No hiring or management loadYou still own quality, policy and escalations
Usually lower hourly cost offshoreLanguage, tone and cultural fit
Access to trained agents and toolingAgents serve several brands and may not know yours well
A predictable contractMinimum terms and notice periods, so read the contract

Knowledge and turnover. Verint’s State of Agent Experience 2026 surveyed 1,000 contact centre agents, in centres with more than 300 agents across insurance, telecom, banking, retail and BPOs. 31% said they were likely to leave their role within six months (No Jitter), which is stated intent, not measured attrition. ContactBabel’s Steve Morrell put US contact centre attrition at about 30% on average, in the same No Jitter article. Our inference: what a partner’s agents learn about your brand can leave with them.

Data. This is general information, not legal advice. Under GDPR, a partner that handles your customers’ data is a processor. Article 28 says a controller may use only processors providing sufficient guarantees (Art. 28), requires a contract, and requires your written authorisation before a processor engages a sub-processor. Article 44 sets conditions for transfers to countries outside the EU (Art. 44), which matters for offshore teams.

Which parts of customer care should you outsource, and which keep in-house?

Hand over work that follows a written rule and repeats often. Keep the work that sets or changes the rules, such as policy, exceptions, refunds above a limit and complaints with legal or reputational risk, and keep the knowledge itself: product facts, tone and policy wording.

TaskOutsource?Why
Order status and trackingYesRule-based and repetitive, see WISMO
Returns within policyYes, with a written policyThe partner applies the rule, it does not invent one
Product questions before purchaseWith careNeeds deep catalogue knowledge
Refunds and goodwill above a set amountKeep, or the partner proposes and you approveIt is a decision about money
Complaints, chargebacks, legal or press riskKeepThe cost of a wrong answer is high
Writing and changing policies, saved replies and the knowledge baseKeepThis is the knowledge
Quality review and escalation decisionsKeep ownership, the partner reportsYou own the standard

The practical rule is that escalations go back to your team with the context attached. Our guide to customer service escalation covers how, and the guide to store service covers who holds product and policy knowledge.

If you take calls, a partner is one of the few ways to staff them around the clock. The US Bureau of Labor Statistics notes that some call centres are open 24 hours a day (BLS). Our inference: agents there may work early-morning or late-night shifts.

How are customer service outsourcing contracts priced?

Four models are common: per hour of agent time, per dedicated agent per month, per contact, ticket or minute handled, and a flat monthly or project fee. Most providers quote rather than publish rates, so this section covers models, not provider prices. Shopify’s guide lists hourly, per minute, per transaction and flat fee.

ModelHow you paySuitsWatch out for
Per hourRate per active agent hour (shared agents)Variable volumePaying for idle time on quiet days
Per dedicated agent per monthMonthly fee per agentSteady volume, brand depthCost rises one agent at a time
Per contact, ticket or minuteRate per unit handledSpiky volumeThe incentive to close fast; define what counts as handled
Flat fee or outcome-basedFixed fee or tied to a resultA predictable budgetDefine the outcome and the exclusions

Deloitte’s survey notes that outcome-based delivery models have grown in adoption. Two benchmarks help, but they measure different things. Clutch says the average cost of call centre services on its marketplace is under $25 an hour (Clutch), a marketplace average and not a quote. The BLS reports that the US median hourly wage for customer service representatives was $21.53 in May 2025 (BLS), which is wage only, before benefits, equipment, management and software. Do not compare the two as like for like.

There is a second cost layer. A partner staffs your help desk, it does not replace it, so seats or platform fees remain. For the cost curve of people against software, see our BPO comparison.

How do you brief, train and quality-check an outsourcing partner?

Write the knowledge down before the partner starts: policies, saved replies, product facts and tone. Give scoped access to your help desk, agree what the partner may decide alone, review a sample of tickets every week, and treat every escalation as a gap in the brief. That is what makes outsourced customer experience match your own.

  1. Write a brief. Returns and refund policy with limits, delivery promises, product facts and tone of voice with examples.
  2. Set decision rights. What agents may do alone, what needs approval and what always comes back to you.
  3. Scope access. Help desks let you limit what an agent sees. In Zendesk, for example, ticket access can be set to all tickets, the agent’s groups, the agent’s organisation or assigned tickets only.
  4. Sign a data processing agreement. Ask for the sub-processor list too (GDPR Article 28).
  5. Run a calibration period. Your team reviews replies before they go out.
  6. Do weekly QA. Check a sample against the brief with the partner’s team lead.
  7. Close the loop. Every policy change and every repeated escalation updates the brief, not just the agent who handled it.

The record a partner works from, and you review, is the support ticket. Keep the brief and the tickets in your own help desk so the history stays yours, and so the outsourced customer experience can be checked against your own standard.

Where does Engaige fit?

Engaige (that’s us) isn’t an outsourcing partner: it is the e-commerce-native AI support agent your own team trains and supervises, inside the help desk you already run. Engaige AI learns from your conversations and inputs, configures your support agent, and shows which policies it used.

Engaige's value proposition, 'Resolve up to 90% of your support tickets automatically', above the product's policy editor: asked in plain language to create a policy for damaged items, Engaige AI adds 'Damaged item, replacement in stock', which checks stock, creates a free reshipment and leaves a note for the warehouse, captured 12 October 2026 in the Engaige demo organisation.

That is the knowledge angle. An outside team builds its knowledge of your brand in its own agents, and as noted above some of that can leave with them. With Engaige the learning comes from your team.

You go live in Agent Assist in hours, with Engaige drafting replies inside your help desk and nothing closing without a human. Every reply your team sends becomes training data: Engaige AI compares what your team sent with what the agent suggested, learns from the difference and proposes changes to a policy that you approve.

Engaige AI shows what to change in your policies and why; you approve every change. Illustrative figures.

Once a ticket type is autonomous it answers outside office hours too. Otrium’s customers get immediate responses, even during peak periods or outside office hours.

Cover is only half of it. Otrium’s agent also resolves tickets end to end, which its Head of Operations describes here.

With Engaige, we are able to automatically resolve 60% of the 120,000 support tickets that we receive annually.

Engaige is text-first by design (email, chat, WhatsApp, SMS and social DMs, no voice AI), so it can run alongside a partner: if you need phone cover, people, yours or a partner’s, keep the calls. You flip ticket types to autonomous one at a time, most brands in about a week, up to 90% of supported tickets, and it keeps learning from hand-offs and trends.

On cost, Engaige is a flat monthly fee tied to a ticket volume, not per agent, so you know its cost per ticket in advance and can set it against what a dedicated agent, in-house or at a partner, costs per ticket; our ROI guide shows the sum.

Engaige is e-commerce-specialised, not a generic horizontal tool. The full picture is in the support hub, the Otrium story and our guide to the AI agents. If you are weighing providers first, see these BPO companies; to see Engaige on your own tickets, book a demo.

You hire an outside provider to take over customer conversations under your brand, usually inside your help desk. The two phrases are interchangeable.

What is the difference between BPO customer service and outsourced customer service?

A BPO is one kind of outsourcing partner. Freelancers and virtual assistants are others. For online stores, our ecommerce BPO explainer goes further.

What are the main advantages and disadvantages of outsourcing customer service?

The advantages are hours, capacity and no hiring. The disadvantages are less control, a learning curve, data protection duties and knowledge that sits outside your company.

Which customer service tasks should stay in-house?

Policy, exceptions, refunds above a limit, complaints with legal or reputational risk, and the knowledge base itself.

How is outsourced customer service priced?

Per hour, per dedicated agent, per contact or minute, or as a flat or outcome-based fee. Most providers quote rather than publish rates.

How do I keep quality up with an outsourcing partner?

Write a brief, set decision rights, scope help desk access, sample tickets weekly and let every escalation update the brief.

Is Engaige an outsourcing company?

No. Engaige is an AI support agent your own team trains and supervises inside your help desk. It can run alongside a partner, and phone stays with people.

Can an AI agent cover nights and weekends instead of an offshore team?

For text tickets, yes, once a ticket type is autonomous. Otrium gets immediate responses outside office hours. Calls still need people.
